Share a reviewed decision your team can act on

Separate project context, private exploration and reviewed summaries. Define recipients, versions and change control before sharing management work.

Share a reviewed decision summary with the people who need to act, while managing project context and private exploration according to their purpose and authorized audience.

A working conversation may contain provisional explanations, sensitive source details and ideas the team has already rejected. Sending the whole exchange makes recipients reconstruct the decision and can expose information they do not need. A deliberate summary should preserve the evidence necessary for review and the boundaries necessary for action.

Give three kinds of material different jobs

Project context establishes the shared question: the objective, definitions, constraints, authorized sources and decision owner. It should be stable enough for collaborators to understand the assignment and explicit enough to reveal when it changes.

Private exploration is the working space for tentative questions, alternative framings and unfinished reasoning. Private describes its intended audience; actual protection depends on the organization’s approved tools and controls. Do not assume that a conversational interface makes sensitive material appropriate to enter or distribute.

The reviewed summary states what the team currently believes, why, what remains uncertain and what action is authorized. It should be understandable without access to every exploratory turn. A recipient may still need permission to inspect a supporting source before accepting a consequential claim.

Agree these boundaries with your team and apply your organization’s approved access, retention and sharing controls.

Choose recipients by the decision they must make

Before sharing, identify who approves the decision, who performs the next step and who needs awareness. They may require different detail. A delivery owner needs scope and dependencies; an approver needs evidence and tradeoffs; a wider audience may need only the agreed direction and timing.

Check authority to share each source separately. Permission to read information for analysis does not establish permission to disclose it to a broader group. A summary can also reveal sensitive information through combinations of otherwise ordinary facts, so review the meaning of what recipients will receive.

The NIST Privacy Framework, Version 1.0, dated January 16, 2020, addresses managing data processing, disclosure and privacy risks. Applied to this practice, it encourages a deliberate choice about which information a recipient needs. It does not certify a sharing method or settle an organization’s obligations.

Prepare a summary that survives outside the conversation

Use a short record with a decision question, status, evidence date and owner. Explain the leading interpretation and its strongest limitation. Compare the options considered and state why the proposed commitment fits the evidence available now.

Make status unmistakable. “For review” invites challenge. “Approved for the specified internal test” conveys a bounded authorization. “Superseded” warns readers that they need the replacement. Avoid vague labels that make a draft look like permission to act.

Include a proposed action, responsible person, resource boundary and checkpoint. Keep source references close to the claims they support, using access appropriate to the intended recipients. Remove irrelevant personal details and discarded speculation without removing material dissent or uncertainty.

A useful review question is whether a colleague could explain both the decision and its limit after reading the summary alone. If the limitation lives only in a private exchange, the shared record is incomplete.

Tie agreement to a version

Give the summary a version or dated identifier and say which evidence cutoff it uses. When asking for approval, identify that version. A later edit should not silently inherit the earlier approval if it changes the recommendation, recipients or scope.

Microsoft Research’s human-AI interaction guidelines, published in May 2019, include support for correcting AI errors. Our management application is to make corrections visible and attributable in the decision record rather than assuming that editing text closes the issue.

For a material revision, describe what changed, why it changed and whether the previous commitment still stands. Ask the appropriate owner to review any expanded action. Minor wording fixes may only require a change note, but the team should agree what counts as material before relying on that distinction.

Plan for correction and withdrawal

If a shared summary is wrong, correct the underlying reasoning and identify affected recipients. Use the organization’s approved process to withdraw or replace the record and explain which previous instruction should no longer guide action.

Withdrawal cannot undo what people have already read, copied, downloaded, forwarded or acted on. Removing access to one location may reduce further exposure, but it cannot establish that every downstream copy disappeared. The response may therefore require direct coordination and a review of actions already taken.

Retain the decision history according to the organization’s applicable policies. A transparent correction record can help people understand the change without preserving unnecessary sensitive detail in a broadly shared document.

Use the decision method to identify what the summary needs at each checkpoint, and inspect the operating review example for the relationship between evidence, options and an accountable next step. Before distributing your own work, confirm the intended recipients and the exact commitment the reviewed version supports.
