An annotated expert work example
Inspect the evidence.
Understand the decision.
A useful operating review connects the evidence to a decision, makes uncertainty visible and gives the team a bounded next step to test.

01 / Signal
Two changes. No causal conclusion yet.
Revenue is 10% lower while reported conversion moved from 22% to 18%. The conversion change is four percentage points, or about 18.2% relative to its previous level.
| Source | Observation | Limit |
|---|---|---|
| R1 · Operating summary | Revenue index 100 → 90; volume broadly flat. | Revenue timing and average deal size are not provided. |
| R2 · Funnel snapshot | Conversion 22% → 18%. | Customer mix, cohort timing and denominators need checking. |
These observations identify a question to investigate. They do not establish that the conversion drop caused the revenue gap.
02 / Structure
Check comparability before recommending a fix.
Split the question into demand, conversion and delivery. Check customer mix, revenue recognition and average deal size before ranking the likely causes.
What if these periods are not comparable?
Pause the qualification recommendation. Ask the data owner to align the segment, period and definitions, then rerun the comparison. A confident recommendation from inconsistent inputs would be premature.
Three responses, different commitments
| Option | Reason to consider | Trade-off |
|---|---|---|
| Broad discounting | Could test price sensitivity. | Margin exposure before a price problem is established. |
| Qualification pilot | A narrow, reversible test of the observed funnel gap. | Needs comparable cohorts and a quality check. |
| More sales capacity | May address a confirmed capacity constraint. | Hiring lead time and commitment without that evidence. |
03–05 / Options · Pilot · Measure
Choose a small test, with a reason to stop.
If the evidence is comparable and supports a qualification issue, consider a two-week pilot in one agreed segment. Keep pricing unchanged.
- Accountable owner
- Sales Operations, with the sales manager reviewing the result.
- Proposed measure
- Conversion from an 18% baseline toward a proposed 20% target. No result has been observed.
- Guardrails
- Review opportunity quality and margin alongside conversion. Use the same definitions throughout.
- Stop or revise if
- Cohorts are not comparable, data quality is inadequate, or the quality or margin guardrails worsen.
- Next decision
- Extend, revise or stop based on the observed result and the limitations of a small pilot.
